After twenty years running General Electric, Welch wrote this management manual with Suzy Welch, organised by theme: hiring and firing, setting strategy, budgeting, competing. He lays out without hedging the practices that made him famous and contested — be first or second in every market or exit it, forced ranking of employees, stripping out management layers — with the confidence of someone who admits no nuance. A first-hand source on corporate management in the 1980s and 1990s, best read alongside later analyses of how much of that value came from industry and how much from GE Capital.
Welch ran General Electric for twenty years and wrote this manual, with Suzy Welch, four years after stepping down. It is organised by theme — hiring, firing, setting strategy, budgeting, competing, managing a career — and lays out without nuance the practices that made him famous: the requirement that every division be number one or two in its market or be sold, the forced ranking separating employees into the top 20%, the middle 70% and the bottom 10% who had to go, and the systematic stripping of management layers. The book has the value of a primary source: nobody explains the internal logic of 1980s and 1990s American corporate management better than Welch. It also has its limit. Welch writes with the certainty of a man who won, never examining how much of GE's created value came from industry and how much from GE Capital, the financial arm whose leverage proved decisive and whose problems surfaced later. Read it as testimony, not as method, and set it against subsequent analyses of that era's real legacy.
For readers wanting a direct source on corporate management in the Welch era; less suited if you want a critical examination of its long-term results.
FactCo-written with Suzy Welch and published in 2005; Jack Welch was CEO of General Electric from 1981 to 2001.
