Our review

Brad Stone reconstructs Amazon's first twenty years from more than three hundred interviews, many with former executives who spoke without the company's blessing. The result is the best available description of a strategic decision almost no listed company dares to make: forgoing accounting profit for years — not from inability but deliberately — to reinvest every dollar of margin into lower prices, wider selection and proprietary logistics. Stone documents how Bezos sustained that policy against analysts who read it as incompetence, and how free cash flow, not net income, was the metric management watched. The book is equally precise about the cost: the culture of extreme demand, executive churn and warehouse conditions occupy entire chapters. Stone takes no side; he lays out the trade. The weakest section is the final stretch, written when Amazon Web Services was only starting to become the group's profit engine and its scope was not yet understood. Even so, it remains the reference portrait of how a hard-to-replicate competitive position gets built.

Key takeaways

• Low accounting profit can be a capital-allocation decision, not a symptom of weakness.
• Free cash flow, not net income, was the metric that guided Amazon's management.
• Proprietary logistics was built as a barrier to entry, not as a cost centre to minimise.
• Stone documents the price of that culture without turning it into either indictment or justification.
